Progressive Knockout tournaments change the value of an all-in for one simple reason: when you cover an opponent, eliminating them can win you more than the chips already in the pot.
That extra bounty value can turn some freezeout folds into profitable calls. It can also give big stacks more opportunities, reduce a short stack's fold equity, and create difficult decisions when bounty incentives collide with ICM pressure.
But playing PKOs well is not about chasing every player with a price on their head.
The key is knowing when a bounty materially changes the decision. That means thinking about chip EV, bounty value and tournament equity together.
How Progressive Knockout Tournaments Work
In a Progressive Knockout, or PKO, part of the buy-in is allocated to a bounty pool.
A common structure pays part of an eliminated player's bounty immediately to the player who knocks them out, while the remaining portion is added to the winner's own bounty.
PokerStars, for example, uses a standard PKO structure in which 50% of the eliminated player's bounty is paid immediately and the other 50% is added to the winner's bounty. Other bounty structures exist, so always check the rules of the specific tournament you are playing.
The progressive element means bounty values can grow as players score knockouts. Someone who has already eliminated several opponents may therefore become a much more valuable target later in the tournament.
There is an important detail here: the displayed bounty is not necessarily the amount you receive immediately for a knockout.
What you can collect depends on the tournament's bounty structure.
Start With Stack Coverage
Before looking at how attractive a bounty is, look at the stacks.
Can you actually eliminate the player?
If you cover an opponent, their bounty can add value to an all-in decision. If they cover you, you cannot knock them out on that hand, so their bounty does not give you the same immediate reward.
This makes stack coverage one of the most important differences between PKOs and regular freezeouts.
It also explains why big stacks can be especially powerful. A stack that covers most of the table is in position to compete for more bounties than a player who is covered by several opponents.
PKO solver models reflect this incentive. As the value of a covered player's bounty increases, the covering player can have reason to continue with a wider range in some spots.
The key phrase is in some spots.
Coverage is an incentive, not a reason to play every marginal hand.
Why a Bounty Can Turn a Fold Into a Call
Imagine an opponent moves all-in and you have them covered.
In a regular tournament, you would consider the chips already in the pot, the amount you need to call and your equity against the opponent's range. Tournament stage and ICM may also matter.
A PKO adds another source of value: the bounty you can collect by winning the hand.
That changes the price.
If the amount you risk stays the same while the potential reward increases, you may need less equity for the call to be profitable.
For a simplified example, suppose there are 18,000 chips in the pot and you must call 12,000.
Ignoring any bounty, the total pot after your call would be 30,000, so the basic chip-EV breakeven equity is:
12,000 ÷ 30,000 = 40%
Now suppose you cover the all-in player and estimate that the immediately collectible bounty is worth the equivalent of another 7,500 chips for this decision.
The effective reward becomes 37,500 rather than 30,000.
Your approximate breakeven equity would then be:
12,000 ÷ 37,500 = 32%
The example is deliberately simplified, but it shows the core PKO effect. A hand that falls short of the required equity in a normal tournament can become profitable when a meaningful collectible bounty is added.
It does not mean a bounty makes any two cards worth calling.
The opponent's range still matters, your hand still needs enough equity, and the amount of your stack at risk still matters.
The bounty can move a borderline decision.
It cannot rescue a fundamentally bad one.
What Bounty Power Tells You
The harder question is not whether a bounty has value. It is how much value it should add to the decision.
One concept used in PKO analysis is Bounty Power.
Bounty Power provides a way to express a bounty's monetary value in chip or big-blind terms. That gives players a framework for estimating how much the bounty changes the effective price of an all-in decision.
What it does not provide is one conversion rate that works throughout every PKO.
The value of tournament chips changes over time. Bounties grow at different rates. Stack distributions change. Payout jumps become more important. ICM eventually becomes a major part of the calculation.
For that reason, simple bounty-to-chip estimates are most useful as a framework rather than a universal formula. As ICM becomes more significant, a pure chip-EV approximation becomes less reliable.
The practical question is:
How much extra value does the collectible bounty add relative to what I have to risk?
That is more useful than looking at the bounty amount in isolation.
When You Are the Player Being Hunted
There is another side to PKO strategy that is easy to overlook.
Your bounty affects your opponents too.
When another player covers you, they have an additional incentive to knock you out. If your bounty has grown, that incentive can become stronger.
For a short stack, this can directly affect fold equity.
A shove that expects opponents to fold at a certain frequency in a freezeout may behave differently when the players behind have a financial incentive to call and can collect your bounty.
That is why standard freezeout push/fold ranges should not be applied blindly to PKOs.
Ask how many players behind cover you, how valuable your bounty has become and how those incentives are likely to affect their calling ranges.
Your cards have not changed.
The price your opponents are getting has.
Why Big Stacks Are So Valuable in PKOs
A big stack already has the usual tournament advantages, but PKOs add another one: coverage.
If you cover every other player at the table, you are in position to collect a bounty from any shorter stack you eliminate. Players with fewer chips do not necessarily have the same opportunity against each other.
That can create additional profitable spots, but it should not be reduced to a rule such as "big stacks should always play wider."
The value comes from the specific matchup.
Who do you cover? How large is the bounty? How much of your stack must you risk? What happens if you lose?
Coverage can also affect future bounty opportunities. If you lose enough chips to fall behind several players, you may lose the ability to collect their bounties until you rebuild your stack.
That is worth recognizing, but it should not override a clearly profitable decision. Coverage is one component of PKO EV, not a reason to protect a big stack at all costs.
The Same Bounty Can Create Two Completely Different Decisions
Suppose two opponents carry identical bounties.
One shoves 8BB and you comfortably cover them.
The other is a large stack capable of putting most of your tournament life at risk.
The bounty may be identical, but the decision is not.
What matters is the bounty relative to the risk required to win it.
Before making a major bounty call, consider:
- whether you cover the opponent;
- what portion of the bounty is immediately collectible;
- how many chips you must risk;
- your equity against the opponent's range;
- what your stack looks like if you lose; and
- whether ICM is already significant.
A large bounty can make an otherwise marginal call attractive.
It does not make the cost of losing disappear.
When Bounty Value Meets ICM
Late in a PKO, the calculation becomes more complicated.
ICM makes tournament chips worth something different from their face value. Around meaningful payout jumps, protecting tournament equity can make players pass on risks they would happily take earlier.
Bounties push in the opposite direction.
Eliminating a covered opponent produces additional monetary value, so a bounty can make some calls attractive even when ordinary tournament ICM would push the decision toward a fold.
Both forces matter at the same time.
That is the important distinction.
Bounties can change an ICM decision. They do not make ICM disappear.
A valuable bounty may justify taking more risk, but the correct decision still depends on the size of the bounty, the stacks involved, the remaining payouts and the ranges in play.
This becomes particularly important near a final table, where both accumulated bounties and payout pressure can be significant.
Why Freezeout Push/Fold Charts Are Not Enough
Standard push/fold charts solve a different game.
They do not normally account for the financial reward attached to knocking out a player.
If you cover the player shoving into you, their bounty can change your correct calling range. If you are the short stack, players who cover you may have reason to call wider than a freezeout chart assumes.
This does not make push/fold charts useless.
It means you need charts or study tools designed for the format you are actually playing.
In PKOs, bounty size and stack coverage are part of the decision.
Ignoring them means leaving out information that can change the range.
Five Questions Before a Major PKO All-In
A useful PKO process does not start with "How big is the bounty?"
Start here instead.
1. Do I Cover the Player?
If you cannot eliminate them, their bounty is not an immediate reward for you in this hand.
2. What Can I Actually Collect?
Check how the tournament divides its bounties. Do not automatically use the full displayed bounty as immediate cash value.
3. What Do I Have to Risk?
Judge the bounty relative to the chips and tournament equity you are putting at stake.
4. What Range Am I Facing?
A bounty improves the price. It does not remove the need for sufficient equity.
5. How Much Does ICM Matter?
The closer you get to meaningful payout jumps, the less useful a simple chip-EV calculation becomes on its own.
This framework explains PKO decisions better than the blanket advice to "play wider."
Sometimes wider is correct.
The important part is knowing why.
Think in Three Forms of Value
The biggest PKO mistake is evaluating a hand in only one currency.
If you think only about chips, you can miss profitable bounty opportunities.
If you think only about bounty dollars, you can take unnecessary risks for knockouts that are not worth the price.
Strong PKO decisions balance three forms of value:
- chip EV
- bounty value
- tournament equity
Their relative importance changes throughout the tournament.
Your stack determines who you can eliminate. Bounty sizes change the reward for doing so. ICM changes the cost of putting tournament equity at risk.
The goal is not to collect bounties at every opportunity.
It is to recognize when a bounty changes the economics of the hand enough that your normal tournament decision should change with it.
